Panera’s appointment of Andrew Rebhun as chief marketing officer is easy to treat as executive news. Marketing Dive reported the move on August 13, and Panera’s own release says Rebhun will lead brand and creative, digital and loyalty, menu innovation and media when he joins the leadership team on August 17. He reports to CEO Paul Carbone.
The useful lesson is not the resume move from Cava to Panera. It is the shape of the remit. During a transformation, marketing cannot behave like separate departments for ads, loyalty, creative and product news. The CMO role has to connect the customer promise to the operating work that proves it.
Why this is more than a personnel move
Panera is working through a broader Panera RISE transformation strategy that targets more than $7 billion in systemwide sales by 2028 and emphasizes food quality and cafe experience. That context changes how the CMO job should be read. This is not only a campaign role. It is a commercial coordination role.
Restaurant and retail brands often split the problem into fragments. Brand work tries to restore meaning. Digital teams optimize ordering and loyalty. Menu teams launch products. Media teams buy attention. Operations work on experience. Customers, however, encounter one system. If the sandwich, app, offer, store, price and advertising tell different stories, marketing cannot repair the gap with a stronger media plan.
What the remit reveals
The listed responsibilities matter: brand and creative, digital and loyalty, menu innovation and media. Put together, they describe the four places where a transformation promise usually succeeds or fails. Brand defines the reason to come back. Menu innovation gives the promise tangible evidence. Loyalty turns repeat behavior into a relationship. Media decides which markets and moments receive pressure.
That combination is useful for CEOs outside restaurants too. If a company says it is transforming but leaves product evidence, customer data, creative story and media sequencing in different rooms, the market will feel the disconnection. A strong CMO remit reduces the handoff risk.
A transformation CMO checklist
- Define the business problem first: traffic, frequency, margin, perception, value or experience.
- Give marketing ownership of the customer promise, not only the campaign calendar.
- Connect loyalty data to real experience improvements, not only discounts and messages.
- Treat product or menu innovation as proof points that advertising can responsibly amplify.
- Set media priorities by transformation milestones and market readiness, not only reach.
- Keep a direct CEO reporting line when the work requires cross-functional tradeoffs.
The checklist is intentionally operational. A transformation CMO does not need a larger title as much as a cleaner decision system.
What to measure
A hire is not evidence of success. The measurement has to follow the transformation logic. Watch traffic and frequency, but also brand consideration, loyalty activation, repeat use, menu trial, store experience feedback, local market lift and media efficiency by market. If cafe experience improves but media pushes markets that are not ready, the promise will outrun delivery. If loyalty grows through discounts only, repeat behavior may hide weak brand value.
The most useful dashboard is not a single CMO score. It is a map of dependencies: which menu changes are live, which markets are operationally ready, which customer segments are responding, and which media investments are supporting the right proof.
The lesson for CEOs
Panera’s CMO move is not proof that the transformation will work. It is a useful signal about how transformation marketing should be organized. When the business problem touches product, experience, loyalty and demand, marketing leadership needs enough scope to connect those choices.
The lesson is practical: do not ask a CMO to create belief in a promise the organization cannot deliver. Give the role ownership of the system that makes the promise visible. Then measure whether brand, product, loyalty and media are moving in the same direction.
